Week 1 — Mapping the decisions

Not 'which chart do you want' but 'which decision do you make again every month'. The dashboard gets built around that.

Week 1–2 — Model on your source

A clean data model on what you already have, with one definition per figure. No warehouse project required.

Week 2–3 — Build and sharpen

The dashboards, with drill-down into the detail the questions are about. You look along as it goes — no single big reveal at the end.

Closing — Adoption

A session with the people who'll use it, in their own calendar. A manual by email doesn't work.
